A struggling, inconsistent European Amazon account rescued and scaled to over half a million euros per month through structural PPC rebuild.
When this client came to us, they were generating approximately €37,000 per month in Amazon sales — but performance was completely erratic. Some months it would dip to €28K, others it might briefly spike to €45K. There was no consistency, no predictable growth, and crucially no understanding of why performance fluctuated so unpredictably.
Their existing campaigns were a patchwork of auto campaigns, broad match keywords with no structure, and bids that hadn't been meaningfully adjusted in months. ACOS was high, ROAS was poor, and significant budget was being wasted on keyword matches that had never — and would never — convert into sales.
We started by running a comprehensive audit of every active campaign. We immediately identified significant wasted spend on broad match keywords generating impressions but zero conversions, and a complete absence of competitor targeting, brand defence, and product attribute campaigns.
We archived the entire old campaign structure and built a new architecture from scratch:
The first priority was eliminating the erratic month-to-month swings. Within four weeks, monthly revenue had become genuinely consistent. We established a solid, reliable floor of performing campaigns and began methodically expanding what the data was proving.
By month 3, the account was reliably generating €120K–€140K per month — nearly 4× the starting point — with ACOS controlled and improving week on week.
Once the model was proven, we scaled. This meant increasing budgets on performing campaigns, expanding into new keyword clusters identified through data, launching Sponsored Brands and Sponsored Display, and pushing into additional EU marketplaces. Throughout the entire scale phase, profitability was protected at every step.
Within 12 months, the account generated €1.92M in annual revenue — versus approximately €444K in the prior year. Monthly revenue peaked at €513K — more than 13× the starting point.
The most consistent finding across every account rescue we've done: the problem is almost always structural. Poor campaign architecture creates the ceiling. Once you remove that ceiling with a proper rebuild, the growth is often dramatic and surprisingly rapid.
